context
Over three years, Sales Engine has helped an international technology reseller evolve from a predominantly transactional sales operation into a more mature, services-led commercial organisation.
Stronger leadership, a structured approach to selling consultancy and services, and more strategic customer engagement have changed how the business develops opportunities and plans for growth. The transformation is reflected in the scale of the deals the team can now pursue and a more positive outlook for profitable growth.
Part of an international technology group, the business helps organisations design, engineer and deliver complex projects. Its offering combines specialist software with consultancy, implementation, training and ongoing technical support.
The UK operation had built a successful business selling software licences. Its experienced, commercially driven team had established a strong customer base through competitive selling and consistent deal activity.
However, the commercial environment was changing. As its software vendor evolved the way partners were remunerated, licence margins came under increasing pressure. Expanding services revenue, winning new customers and developing deeper relationships became central to future growth.
The business recognised that its next stage of growth would depend on building a more sophisticated commercial organisation, capable of selling broader solutions and engaging customers at a more strategic level.
Challenge
Build the leadership, commercial discipline and services-selling capability needed to support the next stage of growth.
The sales team was successful at selling software, but performance varied across individuals and managers lacked a consistent way to understand why.
Management was largely activity-driven. Without structured one-to-ones, established coaching routines or a shared approach to reviewing opportunities, it was difficult to identify development needs, improve individual performance and build confidence in future results.
The transition towards consultancy and services introduced a different challenge. Larger, more complex opportunities required sellers to understand customers’ business priorities, engage stakeholders beyond technical teams and demonstrate the value of outcomes rather than individual products.
The business needed to preserve the commercial energy that had made it successful while introducing the processes, leadership capabilities and longer-term thinking required for more strategic selling.
impact
Sales Engine worked directly with the Sales Director and management team over three years, developing the commercial leadership, sales processes and practical disciplines needed to support the business’s evolving model.
Developing stronger sales leaders
The first priority was to strengthen how managers led, coached and developed their teams.
Sales Engine introduced structured one-to-one meetings, performance reviews and coaching routines, giving managers a consistent way to assess progress against targets, review important opportunities and identify where individuals needed support.
Rather than relying primarily on sales activity and short-term results, leaders gained a clearer understanding of performance, the actions needed to improve it and how to develop their people.
This created a stronger management foundation and helped establish more consistent commercial execution across the team.
Building a repeatable services-selling process
As the business expanded its services offering, Sales Engine worked with leadership to develop a defined sales process, from paid discovery workshops through qualification, solution development and deal progression.
Sellers gained a clearer way to explore customer priorities, shape solutions and build the commercial case for change.
This supported a shift from transactional, product-led selling towards more consultative, outcome-led conversations, helping the team demonstrate the wider value of its technical expertise and services.
Just as importantly, the process provided a shared approach that managers could coach, reinforce and improve over time.
Creating more strategic customer relationships
The new approach extended beyond individual opportunities.
Sales Engine helped establish account development plans and customer solution roadmaps, some extending up to two years.
These encouraged teams to look beyond the next renewal or transaction and understand where customers wanted to go, what challenges they might face and how additional services could create value.
The business gained a more structured approach to developing existing relationships, identifying future opportunities and building greater visibility into potential revenue.
Equipping the team to pursue bigger opportunities
As management practices and sales capabilities matured, the team became better equipped to pursue more complex, higher-value business.
Hands-on deal reviews and coaching helped sellers apply the new approach to real opportunities, strengthening qualification, customer engagement and the development of broader solutions.
The difference is increasingly visible in the scale and ambition of the opportunities being pursued.
Where typical deals had historically been around £10,000 or less, the team is now engaging larger organisations in more strategic conversations. Four live new-logo opportunities, worth more than £400,000 combined, illustrate that shift.
These opportunities are one tangible expression of a much broader transformation in how the business identifies, develops and pursues growth.
A stronger outlook for profitable growth
The changes have taken place against a challenging commercial backdrop, with continuing pressure on software licence margins.
Despite budgeting for a 10% decline in gross profit, the UK business is now forecasting 5% growth, placing its outlook 15 percentage points ahead of budget.
Sales Engine’s work has contributed to the stronger commercial foundation behind that outlook: more capable sales leadership, more consistent execution, a defined approach to services selling and greater focus on higher-value customer opportunities.
The wider achievement is a business better equipped to adapt, compete and grow as its commercial model continues to evolve.
